The starting point

SberTech already had a strong engineering organization of more than 100 people and platform components built for its parent banking group. What it lacked was a coherent external product; customers saw scattered technologies instead of a clear offer.

I built the market-facing App Environment proposition from scratch around those assets: what customers would buy, how the products fit together, how to demo them and how to sell them repeatably.

Turn internal components into a product customers can understand and buy.

What I did

  1. Define a coherent portfolio I packaged the direction as App Environment, organized in four groups: Workspace, Reports Kit, UI Tools and Runtime Tools. The offer shifted from individual technical components to reusable enterprise use cases such as digital workspaces, client portals and document generation.
  2. Resolve product boundaries I used customer research and competitive analysis to clarify which product owned each problem. I worked with neighboring platform teams to cut overlap and put together combined offers. With SberData, this included a single-workspace concept for disconnected analytics tools.
  3. Build the commercial operating model I developed packaging, price plans, licensing and support economics, then connected them to a working demo environment, sales materials, discovery, presales and a structured opportunity funnel. I helped hire dedicated marketing and business-development staff and coached technical product owners to work with the market.
  4. Link investment to a route to revenue I built and defended investment cases covering resources, costs, payback, risks and sales assumptions. The strategy combined smaller, easier-to-start deals with longer enterprise opportunities. Product combinations supplied through the Aeroflot partner tender gave a concrete external-market example.

The outcome

Existing engineering capabilities became a defined, demonstrable and sellable App Environment portfolio, with sales to external customers.

The product proposition was new; I did not build the 100+ person engineering organization or every underlying component. Sales were across the portfolio and can’t be attributed to one component. Later internal portfolio decisions limited the direction, and forecasts are not treated as realized results.
